A sales funnel is the model that splits a person's path, from first contact with a company to purchase, into stages. It is called a funnel because many people enter at the top and few reach the end: at every stage, some drop out. Measuring how many move from one stage to the next shows where sales are being lost.

Hypothetical example

A software company had 10,000 website visits. Of those, 500 downloaded a guide (5%), 100 requested a demo (20% of downloaders), 40 attended the demo and 12 subscribed.

Looking only at the end, 12 customers from 10,000 visits seems low. Looking at the funnel, the problem shows: 60% of those who requested a demo never showed up. A reminder message on the day of the meeting could bring more customers than doubling ad spend.

The stages of the funnel

Names vary from company to company, but the logic is the same. A common split uses three stages, called top, middle and bottom:

Where the idea comes from

The funnel descends from an older model, AIDA (attention, interest, desire, action), attributed to American advertiser Elias St. Elmo Lewis in the late 19th century. The core idea is the same: a purchase is a sequence of smaller decisions, and each one can be helped or hindered.

The funnel added measurement: knowing the stages is not enough, you need to know how many people move from one to the next.

How to measure the funnel

The most useful metric is the stage-to-stage rate: how many of those at one stage reached the next. It shows the bottleneck, which is where effort pays off most.

Where the funnel oversimplifies

In real life, nobody moves down the funnel in a straight line. Google research published in 2020, which called this stretch the "messy middle", described people switching between two modes, exploring options and evaluating options, and repeating the cycle as many times as they need before buying, across search engines, social media, aggregators and review sites.

The funnel is still useful for measuring and organizing, as long as nobody expects customers to follow the order of the diagram. The goal, according to the same research, is not to force people out of that loop but to give them the information and reassurance they need to decide.
